What is shadow AI?
Shadow AI is the use of AI tools by employees without the knowledge or approval of the business, such as pasting client emails into a free chatbot on a personal account, which can expose confidential data and create unmanaged risk.
Shadow AI usually comes from good intentions. A coordinator discovers that a chatbot writes a decent first draft in seconds and starts using it on a personal account. Nobody asked about data terms, nobody checked the output, and leadership has no idea it is happening. It is the AI version of shadow IT, and it is common in firms that have not set rules.
The main risks are data and accuracy. Free consumer tiers may keep or use what you paste in, under terms that differ from business plans. For a medical office, a law firm or a tax preparer, that can conflict with HIPAA, client confidentiality duties or the FTC Safeguards Rule. Unchecked outputs can also reach clients with errors nobody caught.
Banning AI rarely works; it drives use further out of sight. A better approach is to ask staff what they use and why, provide an approved business-tier tool that meets the real need, and publish clear rules on what data may go where. Make it easy to request a new tool, and treat honest disclosure as helpful rather than a disciplinary matter.
Example
For example, a dental practice might learn that front-desk staff have been using a free chatbot to word insurance appeal letters, sometimes pasting in patient details. The practice responds by choosing a tool covered by a business associate agreement, writing a short policy, training staff on what may be entered, and checking in after a month.
