Fractional AI and technology leadership for real estate brokerages

A brokerage's technology bill grows every year: a CRM like Follow Up Boss or BoldTrail, a lead source or two, transaction management in SkySlope or Dotloop, a marketing tool, and whatever each agent buys on their own. Meanwhile, online leads still wait hours for a call, the CRM is full of duplicates, and the managing broker cannot easily see which agents are converting.

InTheory works as a fractional AI and technology lead for brokerage owners and team leaders. We pick one workflow that costs deals or margin, measure it, and lead a 90-day improvement with your agents and staff. That might be faster speed to lead, a cleaner CRM or less retyping for transaction coordinators. Agents and brokers still own every client conversation and contract decision.

What gets in the way

Speed to lead depends on who is awake

Online leads from Zillow, Realtor.com, your IDX site and social ads arrive at all hours, and whoever responds first often gets the conversation. Rotations, ponds and ISAs help, but leads still sit overnight or go to agents who are mid-showing. Paying for leads that nobody calls quickly is one of the most common wastes in the business.

A CRM nobody trusts

Years of imports, agent turnover and lead source changes leave CRMs with duplicates, missing stages and contacts tagged inconsistently. Agents stop logging activity, managers stop believing the reports, and past clients who should be hearing from you get nothing. The database, often the brokerage's most valuable asset, quietly decays.

Transaction paperwork and compliance

Every deal produces a contract, counterproposals, disclosures, earnest money receipts and a closing file that must be complete for broker review and record retention. Transaction coordinators retype dates and parties across systems and chase missing signatures. A missed inspection objection deadline or an unsigned buyer agency agreement can cost the deal, or worse.

Thin company dollar and agent-owned relationships

After agent splits, caps and lead costs, company dollar is small. The brokerage pays for tools, staff and marketing that benefit agents who may leave with their database. Every technology decision has to justify itself in recruiting, retention or company dollar, which is why careful choices beat buying yet another platform.

Where to start

8 workflows worth a look in real estate brokerages.

We fix one at a time, starting with the one that costs you most. Each page shows the steps, the tools, what stays human and what we would measure.

Lead response automation

Text every Zillow, IDX and ad lead within a minute, ask a simple question about timing, and hand the conversation to the right agent fast, with leads rolling over if nobody claims them.

See the workflow

Lead qualification and routing

Ask a few qualifying questions and route buyer, seller, rental and relocation leads by area, price band, language and agent results, so each lead reaches someone ready to help.

See the workflow

CRM setup and cleanup

Merge duplicates, standardize stages, sources and tags, recover orphaned past clients and fix lead source inputs, so agents trust Follow Up Boss, BoldTrail or Lofty again.

See the workflow

Call notes to CRM and follow-ups

Turn buyer consults and listing appointments into short summaries, updated fields and follow-up tasks that the agent approves from their phone, so promises made in meetings are kept.

See the workflow

Marketing content operations

Draft listing remarks, social posts and market updates in batches from MLS data and your brand voice, with fair housing checks and agent approval before anything is published.

See the workflow

Document intake and data extraction

Extract parties and deadlines from contracts and amendments into SkySlope, Dotloop or Lone Wolf, with the coordinator verifying every date and a completeness check before broker review.

See the workflow

Review and referral requests

Prompt a personal review request after every closing and keep past clients in touch with useful, occasional updates, so reviews accumulate and referrals come back over the years.

See the workflow

KPI and pipeline dashboards

Connect CRM, transaction and accounting data to show cost per closing by source, agent conversion and projected company dollar, refreshed automatically for the weekly sales meeting.

Data and compliance

Brokerages hold client financial details, pre-approval letters, contracts and personal information that should stay in brokerage-controlled tools. Texting and calling leads raises TCPA and Do Not Call questions, so consent should be documented. Marketing must follow fair housing advertising rules, and the Colorado Real Estate Commission sets requirements for approved forms and record keeping. We would keep AI use inside approved business accounts, keep people approving contract-related communication, and keep client documents out of consumer chat tools.

The business case

Run the break-even for a typical real estate brokerage.

Defaults are illustrative for real estate brokerages (additional closed transactions per month). Change them to your numbers.

What this workflow costs today

a month in staff time, before any lost sales

Monthly fee + assumed tools +
Break-even: new clients a month (at first-year value)
Or: staff hours recovered and redeployed
Break-even additional revenue
Value of +1 point of win rate
First 90 days, service fee

Illustration only, not a forecast or guarantee. Recovered staff time becomes a cash saving only if spending actually declines or the time goes into paid work. Tool costs are an assumption; we replace every number here with yours before recommending a scope.

Questions from real estate brokerages

Can AI respond to our online leads?

It can send a fast, personal first text, ask simple questions about timing and the property, and hand off to an agent with context. It should not negotiate, give pricing advice or discuss contract terms. We would set it up on one lead source first and measure time to contact and appointment rates against your current process.

Our agents use their own tools. Can a brokerage still standardize?

Partly. Most brokerages can standardize the company-paid core: CRM, transaction management, lead routing and brand templates. Agents can keep personal tools for their sphere within your policy. We would start with the systems you pay for and make them good enough that agents choose to use them.

Is texting leads with AI legal?

Texting leads raises Telephone Consumer Protection Act and Do Not Call questions, and consent rules have shifted in recent years. The safest approach is documented consent on lead forms, immediate opt-out handling and clear identification of the brokerage. This is not legal advice, and we would ask your counsel to review the setup before launch.

How do we justify the cost?

Work backwards from company dollar. For example, if two extra closings a month at around $15,000 gross commission leave 25 percent with the brokerage, that is roughly $7,500 in company dollar, against a $5,000 monthly fee plus tools. These figures are illustrative. We would build the case with your own numbers before you commit to anything.

Does this work for a team inside a larger brokerage?

Yes. Many teams run their own CRM, lead sources and ISA while their licenses hang with a larger brokerage. We would work within that brokerage's brand, compliance and technology rules, and focus on the systems your team controls, such as lead response, routing and past client follow-up.
