Fractional AI leadership for freight brokers, 3PLs and carriers who want more loads per person

In a brokerage or small carrier, margin disappears in the minutes between systems. A shipper emails a spot quote request and waits an hour. A driver's POD sits in a text thread for three days, so the invoice goes out late. A customer calls for a status the dispatcher has to look up in two portals. None of it is hard, but it adds up to fewer loads per rep.

InTheory acts as your fractional AI and technology lead. We would pick one expensive recurring workflow, measure it inside McLeod, Rose Rocket, Aljex or whatever TMS you run, and put a scoped improvement in place. Your reps and dispatchers keep approving rates, carrier selection and anything sent to a customer.

What gets in the way

Quotes that go out late or not at all

Spot quote requests arrive by email, portal and phone at the same time as reps are covering loads. Checking DAT or Truckstop rate data, the TMS history and current capacity takes time, so some requests get answered hours later and some never. Shippers give the freight to whoever replied first with a credible rate.

Paperwork between the load and the invoice

Rate confirmations, BOLs, PODs, lumper receipts and detention records come from drivers and carriers as photos, PDFs and texts. Someone matches each one to a load in the TMS before billing can invoice. Missing documents delay billing by days, hold up carrier pay, and stretch days sales outstanding.

Track-and-trace by phone and email

Customers want location and ETA updates, and many still email or call for them even when tracking exists through MacroPoint, Trucker Tools or ELD data. Dispatchers and account reps spend a large part of the day answering where's-my-truck questions instead of covering freight or fixing exceptions.

Systems that do not talk to each other

A typical operation runs a TMS, a load board, a carrier vetting tool such as Highway or RMIS, an ELD or visibility platform, factoring, and QuickBooks or another accounting system. Data is rekeyed between them, so errors show up as billing disputes, duplicate carrier records and reports nobody fully trusts.

Where to start

8 workflows worth a look in logistics and freight companies.

We fix one at a time, starting with the one that costs you most. Each page shows the steps, the tools, what stays human and what we would measure.

Quote and estimate follow-up

Follow up on every open spot and lane quote with timely, specific messages, log outcomes in the TMS or CRM, and show reps which shippers are worth a call today.

See the workflow

Document intake and data extraction

Read rate confirmations, BOLs, PODs and carrier packets as they arrive, match them to the right load, and flag missing signatures or accessorial receipts before billing is held up.

See the workflow

Customer support triage

Sort the shared inbox into status requests, exceptions, quotes and billing questions, draft status replies from tracking data, and put urgent service failures in front of a person first.

See the workflow

Systems integration

Connect your TMS, load boards, visibility, carrier vetting and accounting so a load, carrier or invoice is entered once and moves cleanly between the tools you already pay for.

See the workflow

Job scheduling and dispatch

Give dispatchers a clear view of drivers, hours of service, equipment and loads, with suggested assignments they approve, so fewer calls and spreadsheets are needed to plan each day.

See the workflow

Invoicing and collections follow-up

Invoice as soon as a POD is clean, send customers complete packets, and follow up on aging receivables consistently, with disputes and short-pays routed to a person.

See the workflow

Client reporting automation

Assemble on-time performance, lane volume, spend and exception reports for shipper accounts automatically, so quarterly business reviews take an hour to prepare instead of a week.

See the workflow

KPI and pipeline dashboards

See loads per rep, gross margin per load, on-time pickup and delivery, DSO and carrier fall-off rate in one weekly view, by customer, lane and team.

Data and compliance

Freight data is mostly commercial rather than personal, but it still matters. Shipper rates, lane volumes and carrier pricing are competitively sensitive, so AI tools should not train on your data or share it with other customers. Driver information, including phone numbers, ELD location and hours of service, needs access controls. Carrier vetting supports fraud and double-brokering defenses, so automation should strengthen those checks, not skip them. FMCSA rules and customer contracts set recordkeeping expectations your team should confirm.

The business case

Run the break-even for a typical logistics company.

Defaults are illustrative for logistics and freight companies (new shipper accounts per month). Change them to your numbers.

What this workflow costs today

a month in staff time, before any lost sales

Monthly fee + assumed tools +
Break-even: new clients a month (at first-year value)
Or: staff hours recovered and redeployed
Break-even additional revenue
Value of +1 point of win rate
First 90 days, service fee

Illustration only, not a forecast or guarantee. Recovered staff time becomes a cash saving only if spending actually declines or the time goes into paid work. Tool costs are an assumption; we replace every number here with yours before recommending a scope.

Questions from logistics and freight companies

Will AI price our loads?

It can help, but it should not set rates on its own. A useful setup pulls DAT or Truckstop market data, your TMS history for the lane and current capacity notes into a suggested range. The rep decides the buy and sell rate. Markets move quickly and customer relationships matter, so a person approves every quote that goes out.

Do we need a new TMS?

Usually not. McLeod, Rose Rocket, Aljex, Tai and similar systems have more features and integrations than most teams use. A typical first step is to check what is already available, such as document imaging, EDI or API connections, before adding anything. A TMS migration is a major project and only makes sense if the current system clearly blocks growth.

Can automation help with freight fraud and double brokering?

It can make vetting more consistent, for example by checking every new carrier through Highway, RMIS or Carrier Assure before a rate confirmation goes out and flagging changes to payment details. It does not replace judgment. Your carrier team should still review red flags, and payment detail changes should be verified by phone with a known contact.

What does a first project usually look like?

Something with a measurable cost, such as POD-to-invoice time, quote response time or hours spent answering status emails. We would baseline that number from your TMS and inbox, agree a target and acceptance criteria, then build and test with your reps or billing team over the next thirty days, using real loads.

Are you a freight technology vendor?

No. InTheory is a fractional technology lead, so we do not resell a TMS or visibility platform. Our job is to help you choose, connect and adopt tools that fit your operation, and sometimes to recommend not buying anything. Tools and licenses are budgeted separately from our fee, and you keep the accounts.
