Fractional AI leadership for consulting firms that sell expertise, not admin hours

In a consulting firm, every hour a partner spends formatting a statement of work, chasing an invoice or rebuilding a status deck is an hour not spent with clients. Most firms of 10 to 100 people run on a CRM nobody fully updates, a PSA or time tracking tool, Microsoft 365 or Google Workspace, and a shared drive of past deliverables that only the longest-tenured consultants can navigate.

InTheory acts as your fractional AI and technology lead. We would pick one recurring workflow that costs partner or senior consultant time, such as turning discovery calls into reviewed proposals, or assembling weekly client status reports, then measure it and lead a scoped 90-day improvement. Partners still approve scope, pricing, client deliverables and anything that represents the firm's advice.

What gets in the way

Partners are the bottleneck on sales

Proposals and SOWs go through the partner who ran the discovery call, because only they know the scope, the staffing and the price. When partners are busy delivering, proposals slip by a week or more. Prospects cool, competitors move first, and the firm's pipeline becomes lumpy, swinging between feast and famine every quarter.

Utilization hides unbilled admin

Consultants log billable hours carefully, but the hours spent on status reports, meeting notes, onboarding paperwork and CRM updates disappear into non-billable time. Realization slips when write-offs pile up at invoice time. Leadership sees margins narrowing without a clear view of where the time is actually going.

The firm's knowledge is hard to reuse

Years of frameworks, past deliverables, interview guides and proposal language sit across SharePoint, Google Drive and personal folders. New consultants rebuild what already exists. Senior staff get interrupted for the latest version of a methodology deck, and the firm sells less of its accumulated expertise than it could.

Clients are asking about your AI use

Clients increasingly ask how consultants use AI with their data, and some MSAs now restrict it outright. At the same time, staff use AI tools informally to summarize interviews and draft deliverables. Without clear rules and approved tools, the firm carries confidentiality risk it cannot fully see.

Where to start

8 workflows worth a look in consulting and professional services firms.

We fix one at a time, starting with the one that costs you most. Each page shows the steps, the tools, what stays human and what we would measure.

Proposal and quote automation

Turn discovery call notes and your rate card into a draft proposal or SOW with scope, assumptions, staffing and fees, so a partner reviews and adjusts rather than writing from scratch.

Call notes to CRM and follow-ups

Capture client and prospect calls with an approved notetaker, then update the CRM with next steps, stakeholders and follow-up tasks after a consultant reviews the summary.

Client onboarding automation

Move from signed SOW to a productive kickoff faster, with MSA and NDA tracking, data access requests, stakeholder lists and project setup handled through one consistent checklist.

See the workflow

Client reporting automation

Assemble weekly status reports and steering committee updates from your project tool, time entries and RAID log, so engagement managers add judgment instead of reformatting.

See the workflow

Internal knowledge assistant

Let consultants find past deliverables, frameworks, proposal language and lessons learned across your shared drives, with answers that cite their sources and respect each client's confidentiality terms.

See the workflow

CRM setup and cleanup

Build one trusted view of clients, contacts, opportunities and referral sources in HubSpot or Salesforce, so partners can stop keeping their real pipeline in personal spreadsheets.

See the workflow

Invoicing and collections follow-up

Get time and materials, milestone and retainer invoices out on time and followed up consistently, with partners approving any write-downs and handling the sensitive client conversations themselves.

AI readiness assessment and roadmap

Find where AI and automation would actually save partner and consultant time inside your firm, rank the opportunities by payback, and agree a practical sequence of pilots.

Software we often see

We start with what you already pay for. New tools have to earn their place.

Data and compliance

Consulting firms hold client strategy, financials, employee data and sometimes regulated information under NDAs and MSAs. Many client contracts now include terms about AI use, data residency and subcontractors, so we would check these before any client material enters an AI tool. We would prefer tools with business data terms, disabled training on your content and clear retention settings. Firms serving healthcare, financial or government clients may face HIPAA, GLBA or federal requirements passed down through contracts. We flag the questions; your counsel interprets them.

The business case

Run the break-even for a typical consulting firm.

Defaults are illustrative for consulting and professional services firms (new client engagements per month). Change them to your numbers.

What this workflow costs today

a month in staff time, before any lost sales

Monthly fee + assumed tools +
Break-even: new clients a month (at first-year value)
Or: staff hours recovered and redeployed
Break-even additional revenue
Value of +1 point of win rate
First 90 days, service fee

Illustration only, not a forecast or guarantee. Recovered staff time becomes a cash saving only if spending actually declines or the time goes into paid work. Tool costs are an assumption; we replace every number here with yours before recommending a scope.

Questions from consulting and professional services firms

We advise clients on technology. Why would we need a fractional technology lead?

Many consulting firms are expert at their clients' problems and short on time for their own operations. Partners know what should change internally but are billing or selling. A fractional lead owns the internal improvement, from choosing the workflow to adoption, so your consultants stay on client work and someone is accountable for finishing it.

Is it safe to use AI with confidential client information?

It can be, with the right tools and rules. We would review client contracts for AI and confidentiality terms, approve tools with business data protections, and define which material may and may not be used. Some clients will prohibit AI use on their work entirely, and the process needs to respect that client by client.

Will AI-assisted proposals and deliverables feel generic to clients?

Not if they start from your own past work and the specific client's situation. AI is useful for first drafts, reformatting and pulling together approved content. The insight, recommendations and tone still come from your partners and consultants, and nothing goes to a client without their review.

Which systems do you work with?

We would work with what you already run: HubSpot or Salesforce for CRM, Kantata, BigTime, Harvest or Accelo for time and projects, QuickBooks Online or Xero for accounting, and Microsoft 365 or Google Workspace. Often the first improvement is a configuration change in a tool you already own.

What does an engagement cost a consulting firm?

Our plans run $2,500, $5,000 or $7,000 per month for Advisory, Lead plus delivery and Embedded, over an initial 90 days and with a written scope agreed before kickoff. Tools and major builds are budgeted separately. For many firms, a few partner hours a week returned to billable work, or one engagement won faster, covers a meaningful share of that.
