Fractional AI leadership for CPA firms that want a calmer busy season and better margins

Most CPA firms are not short of software. They have a tax package, a practice management tool, a client portal, QuickBooks Online access for half their clients and a stack of spreadsheets holding it together. The real cost is in the chasing: missing 1099s in March, engagement letters unsigned in February, and monthly close packages assembled by hand every month.

InTheory acts as your fractional AI and technology lead. We would pick one recurring workflow that eats staff hours, such as document collection or client reporting, measure it, and improve it using Karbon, Canopy, TaxDome or whatever you already run before adding anything new. Partners and reviewers stay responsible for every return, opinion and number sent to a client.

What gets in the way

Busy season compressed into ten weeks

Between February and April 15, and again before October 15 extensions, staff spend more time chasing missing documents than preparing returns. Every day a K-1 or brokerage statement is late pushes work into the crunch, adds overtime and raises the odds of a rushed review and an amended return.

Engagement letters and onboarding done by hand

Renewing engagement letters each season, collecting signatures, updating organizers and setting up new clients in the portal takes weeks of admin time. When letters go unsigned, the firm either starts work without clear terms or delays it, and scope creep goes unbilled.

Write-downs on fixed-fee and advisory work

Many firms have moved to fixed or value pricing, but nobody tracks actual hours against the fee by client. Bookkeeping and CAS clients with messy books, late bank feeds or extra entities quietly consume far more time than they pay for, and partners only see it at year end.

Staff capacity and the talent pipeline

Fewer accounting graduates and experienced seniors are entering public practice, so firms cannot hire their way out of busy season. Every hour of manual data entry or status emailing is an hour a scarce senior is not reviewing work or developing a junior.

Where to start

8 workflows worth a look in accounting and CPA firms.

We fix one at a time, starting with the one that costs you most. Each page shows the steps, the tools, what stays human and what we would measure.

Client onboarding automation

Send engagement letters, collect signatures and payment details, set up the portal and request opening documents in one tracked sequence, so new and returning clients are ready before work starts.

See the workflow

Document intake and data extraction

Pull figures from W-2s, 1099s, K-1s, bank statements and receipts into workpapers or the tax package, with staff verifying each value instead of keying it from a PDF.

See the workflow

Invoicing and collections follow-up

Bill on a fixed schedule, collect through stored payment methods where agreed, and follow up on overdue balances consistently, with partners deciding on extensions or holds on work.

See the workflow

Client reporting automation

Assemble monthly close packages and management reports for bookkeeping and CAS clients from QuickBooks Online or Xero, with a reviewer adding commentary before anything is sent.

See the workflow

Internal knowledge assistant

Help staff find the firm's own review checklists, workpaper standards, client notes and prior-year decisions quickly, with answers that cite the source and respect client confidentiality.

See the workflow

Customer support triage

Sort the flood of client emails and portal messages during busy season, route each to the right preparer or admin, and draft replies to routine status and document questions for review.

See the workflow

Renewal and retention reminders

Track engagement renewals, organizer returns and quiet clients before each season, flag accounts at risk of leaving, and spot clients whose needs suggest advisory or CAS services.

AI usage policy and governance

Write a practical AI use policy for your firm that covers approved tools, taxpayer data, IRS Publication 4557 and FTC Safeguards Rule obligations, review standards and client communication.

Data and compliance

Accounting firms hold Social Security numbers, bank details and full financial pictures, so they are covered by the FTC Safeguards Rule and expected to follow IRS Publication 4557, including a written information security plan. Section 7216 places limits on using or disclosing tax return information without client consent. Any AI or automation tool must keep taxpayer data out of public models and vendor training. We would review vendor terms and access controls with you, but this is not legal or compliance advice.

General information, not legal advice.

The business case

Run the break-even for a typical accounting firm.

Defaults are illustrative for accounting and CPA firms (new clients per month). Change them to your numbers.

What this workflow costs today

a month in staff time, before any lost sales

Monthly fee + assumed tools +
Break-even: new clients a month (at first-year value)
Or: staff hours recovered and redeployed
Break-even additional revenue
Value of +1 point of win rate
First 90 days, service fee

Illustration only, not a forecast or guarantee. Recovered staff time becomes a cash saving only if spending actually declines or the time goes into paid work. Tool costs are an assumption; we replace every number here with yours before recommending a scope.

Questions from accounting and CPA firms

Can AI prepare tax returns for us?

Not in a way you should rely on without review. AI and extraction tools can speed up the data entry and organization around a return, such as reading source documents and flagging missing items. Preparation judgment, review and signing remain with your credentialed staff, as they must under Circular 230 and your firm's quality standards.

We already use Karbon or Canopy. Why would we need help?

Most firms use a fraction of their practice management system. Automations, client request templates, e-signature and billing features often go unconfigured because nobody has time during busy season. A typical first step is getting more out of what you already pay for, then adding a narrow integration only where a gap remains.

Is it safe to use AI with taxpayer data?

It can be, with the right tool and settings. That means enterprise agreements that prohibit training on your data, encryption, access controls, multi-factor authentication and documented retention. Consumer chat tools are generally not appropriate for client data. We would document where data flows for each workflow so partners can decide with clear information.

When is the best time to start?

Usually May through October. Starting right after April 15 means the diagnose and build phases happen in the quieter months and the improvement is tested before the next busy season. Starting in January is possible for narrow fixes, but bigger changes rarely land well mid-season.

What does a 90-day engagement cost?

The Lead plus delivery plan is $5,000 per month for an initial 90-day engagement, with a written scope before kickoff. Advisory is $2,500 per month and Embedded is $7,000 per month. Software and major custom builds are budgeted separately. We would suggest a plan after the first conversation.
