Plumbing companies · Hiring and staff onboarding

Hire plumbers faster and get new techs productive sooner

Finding licensed plumbers and willing apprentices is one of the hardest parts of running a plumbing company in Colorado. When good applicants do apply, they often wait days for a callback, and by then another shop has hired them. New hires then learn the trucks, the software and the pricebook by riding along with whoever is available.

How it often works today
  • Applications arrive through Indeed, the website and referrals, and sit unread until the owner or service manager finds an evening to review them.
  • Interview scheduling takes several rounds of texts, and promising candidates accept other offers in the meantime.
  • License status, apprentice registration and driving records are tracked in a spreadsheet, or not at all.
  • New techs shadow different people each day, learn inconsistent habits and take months to run calls confidently.

Hiring and onboarding support speeds up the first response to applicants, keeps track of licenses and registrations, and gives every new tech a structured first month. The service manager still decides who to hire and when someone is ready to run calls alone. Credentials and safety training are tracked from the first day.

The improved workflow

Respond to every applicant quickly

Applicants get a prompt reply with a few screening questions on license level, experience, driving record and availability, plus a link to book a call.

Summarize for the hiring manager

Answers and resumes are summarized into a short shortlist view. The service manager decides who to interview, and every applicant can still be reviewed in full.

Track credentials

License numbers, apprentice registration, expiry dates and continuing education are tracked with reminders well before renewals are due. Driving record checks are logged too.

Run a structured first 30 days

New techs follow a checklist: safety, truck stock, field software, pricebook, common job types and ride-alongs with assigned mentors, with sign-offs along the way.

Answer common questions

An internal assistant answers questions from your own handbook and procedures, such as how to handle a callback or where to find the permit process.

What we would measure

Time to first response

How quickly applicants hear back, which matters in a tight labor market.

Time to hire

Days from application to accepted offer for each role.

Time to first solo call

How long until a new tech runs service calls without a ride-along.

90-day retention

Whether new hires stay through the period when most early turnover happens.

Where people stay in control

  • Hiring decisions are made by people. Screening tools summarize and organize, and never reject applicants automatically on protected characteristics or proxies for them.
  • Applicant and employee data, including driving records and background checks, follows your HR policies and applicable law, with access limited to those who need it.
  • Colorado has specific rules on job postings and AI in consequential decisions. We would flag these in general terms and recommend review with your employment counsel.
Example

Hiring two apprentices before spring

For example, a growing shop wants two apprentices before spring backflow testing and remodel season. Applicants get a reply within an hour asking about driving record, tools and interest in the trade, with a booking link. The service manager reviews a weekly shortlist and interviews four candidates. Both hires follow the same 30-day checklist with one mentor each. This is an illustrative scenario to show the workflow, not a result.

Tools typically involved

What the first 30 days look like

In the first 30 days we would review your last few hires: where applicants came from, how long each step took and why people left early. Then we would draft the screening questions, credential tracker and first-month checklist with your service manager, and agree on a pilot for the next open role.

Common questions

Can AI decide which applicants to reject?

We would not set it up that way. AI can summarize answers and highlight missing requirements, but a person should review applicants and make decisions. Automated rejection raises fairness and legal questions, and Colorado's AI law addresses AI used in employment decisions. Your employment counsel should review any screening process.

How does onboarding help with licensing?

Colorado plumbers are licensed through the state, and apprentices must be registered. A tracking system keeps each person's license level, registration and renewal dates visible, with reminders before anything lapses. It also helps the service manager see who can work which jobs.

We are a small shop. Is this overkill?

For a shop hiring one or two people a year, a simple checklist and faster replies may be enough, and we would say so. The workflow pays back more when you are hiring several techs a year or losing new hires in the first few months.

The business case

Does it pay for itself?

Illustrative defaults for a plumbing company. Replace them with your numbers.

What this workflow costs today

a month in staff time, before any lost sales

Monthly fee + assumed tools +
Break-even: new clients a month (at first-year value)
Or: staff hours recovered and redeployed
Break-even additional revenue
Value of +1 point of win rate
First 90 days, service fee

Illustration only, not a forecast or guarantee. Recovered staff time becomes a cash saving only if spending actually declines or the time goes into paid work. Tool costs are an assumption; we replace every number here with yours before recommending a scope.
